Hemera Upgrade but getting calibration failures

Ok.  I've gone through and used the latest upgrade instructions/parts found here:

I've checked and double checked everything.  I even did do the firmware deviation hoping that'd help (didn't).  

I tried to a a first layer calibration (to see how horrible it would be), but one point 2 of 9 it failed the bed leveling.  It did a quick Z check by running to the top and back down.  Then it would restart the first layer calibration and loop through that.

I ended up doing a full calibration reset, and the xyz calibration reports back failure after running through all 4 points saying that the front calibration points are not reachable.  Also the self test fails with X axis length error.  It doesn't look like anything is hitting the sides. It looks like it reverses direction with a few millimeters to spare.

So I'm out of ideas.  Thanks in advance for any help.

Never mind... I guess starting to take it apart for the 4th time did it.   Looks like I forgot to re-tension the belt and the x-carriage may have been a bit tight.  I still get the xyz calibration can't find the front 2 points, but it let me continue on to z adjustments, which I've gotten very close to good (that looks good, but next couple layers occasionally knock it off point).

Redo the pinda calibration, paper and then first layer

Sounds to me like your pinda got too high during the shenanigan's.  Suggest you start at the factory reset calibration stage - adjust PINDA height, then the poor mans paper bed level step, and then add the steel sheet and do a first layer Z, starting at zero.

Well ... you moved the pinda significantly

This is the pertinent section of the instructions ... 

This mod changes the PINDA position to X +30.6 and Y +11.6.I tested Z- and first layer calibration with the stock firmare. Mesh levelling might be a tiny bit off obviously, but doesn't really impact print quality. A modified Firmware with changed probe position and mesh coordinates ready to download over on thingiverse ( https://www.thingiverse.com/thing:4510337).

Did you download and flash the new positions from the thingiverse reference?  If not, no amount of fiddling will get your bed leveling to work (the magnets are not there).  If you did flash it, it sounds like they got a couple of the positions of the magnets wrong (I'd expect the ones on left side of the bed cannot be reached at all now).  But the instructions do say that your bed level calibration will be pretty much lost with this upgrade.  You can turn off bed mesh leveling entirely in the control panel.

I got all of that already.  The z adjustment isn't horribly off, but it was 2:30 am so I had to stop.   My big issue of it failing calibrations to where it won't try to print has been solved already.    I just need to tweak it when I get a chance to get back to it.  The Z offset is just over -1.5.  If it was close to -2, then yes, the probe could use some re-adjustment.
