Bondtech Upgrade - Multiple failed Z-Calibrations

I've just upgraded to a Bondtech E3D V6 kit.  Since flash updating and system reset (ALL DATA), I'm receiving an error stating "Calibration failed.  Check the axes and run again."  The z-axis touches heat-bed and does not retract.  When I system retract, it shows z at a height of 5+, while it is mildly depressing the heat-bed. 

I have adjusted the PINDA multiple times.  It also seems that the LED on the PINDA isn't consistently on or off during calibration.  I should add that self-test of components passes.  Auto-Home under calibration sends the probe dead-on to the lower-left spot on the heat-bed.       

Any ideas of what's going on?  Have I a faulty PINDA?  And if so, is there an upgrade to the current one?

Did you flash using the firmware provided by Bondtech? The Bondtech extruder reduces the Z distance by about 5mm.

Thanks GREATLY for your help.  This was exactly the problem.  I had flashed and re-flashed the firmware, but it took a third time to set right.  I'm not sure what the foul-up was with flashing the firmware, but seeing your response prompted me to attempt once more.
